Peer Benchmark Agent
Find the call habits shared by reps who consistently hit quota, then show each rep where their own habits differ so managers can focus their coaching.
- Trigger: monthly, across the team
- AI steps: find what consistent top performers do, then compare each rep
- Output: a peer benchmark record per rep, emailed to sales managers

Agent breakdown
A blueprint to adapt, not a fixed recipe. Set the trigger, thresholds, and methodology that fit your team, and each step builds on the last, using the conversation and CRM context you already capture.
Run monthly
Each month, the agent runs the comparison across the sales team. A full month gives every rep enough calls for their habits to be compared with the team’s consistent top performers.
- Schedule: Monthly
- Scope: The whole sales team
Pull the whole team’s calls
Next, the agent pulls the calls completed by the whole team during the previous month. It includes every rep, not only the top performers, because the comparison needs the calls used to establish the benchmark and the calls for each individual rep.
- Period: The previous month
- Include: Calls from every rep on the team
Find what the best actually do
Using the calls from reps who hit quota three quarters running, the agent identifies the habits they share. It describes what these reps consistently do on calls, creating the peer benchmark used for the individual comparisons.
You are identifying the call habits shared by the team’s consistent top performers.
Input: last month’s team calls, including the calls from reps who hit quota three quarters running.
Review the calls from the reps who hit quota three quarters running and describe the habits they share.
- Focus on specific behaviours that can be heard in their calls.
- Describe what the reps do, rather than making general statements about why they perform well.
- Include only habits shared across these reps.
Rules: use only the calls provided. Do not infer habits that cannot be heard in the recordings.
Return a list of the shared habits, with a short description of what each habit looks like on a call.
Compare each rep to it
For each rep, the agent compares their calls with the habits shared by the consistent top performers. It names the two habits where the rep differs most and identifies a call that shows each difference, giving the manager a specific place to start coaching.
You are comparing each rep’s call habits with the habits shared by reps who hit quota three quarters running.
Input: the shared habits from the previous step and last month’s calls for every rep on the team.
For each rep:
- Compare their calls with the shared habits.
- Name the two habits where they differ most.
- For each difference, identify a call that shows it and describe what the rep did differently.
Rules: base every comparison on the calls provided. Describe the difference plainly and do not infer behaviour that is not present in the recordings.
Return one section per rep, naming the two habits they differ on most and the call that shows each difference.
Store one benchmark per rep
The agent saves each rep’s comparison as its own benchmark record. Keeping each monthly comparison separate makes it possible to see whether the rep’s gaps are closing over time.
- Create: One peer benchmark record per rep
- Store: The two habits where the rep differs most and the call for each
- Keep: Each monthly comparison as a separate record
Send it to the manager
Finally, the agent emails the peer benchmarks to the sales managers. Managers can use the specific habit differences and example calls to inform coaching and PIP decisions.
- Recipients: Sales managers
- Include: The peer benchmark for each rep
Monthly peer benchmark records for every rep, emailed to sales managers
See the two call habits where each rep differs most from the team’s consistent top performers, along with a call that shows each difference. Each comparison is stored as its own monthly record and emailed to sales managers for coaching and PIP decisions.
- For managers: Use the benchmark and example calls to focus coaching on the habits where each rep differs most.
